Investment thesis
We don't need to own the circular economy. We need to control the flow into it.
Ambientum is focused on the upstream part of the value chain — collection, separation, compliance, data, logistics and customer relationships — while leveraging the downstream processing infrastructure that already exists in Poland. We do not need to own the entire chain to capture the value in it.
The ambition is to make waste flows more predictable, more transparent, more efficient and more valuable — for the generator, for the recovery industry and for the operator that documents every step of the way.
The Ambientum strategic model
Our edge is the front end.We control the flow into value.
Our edge: the front end
Where we create the advantage.
- 01
Win the relationship
Long-term relationships with the businesses that generate waste.
- 02
Collect better
Disciplined collection, reliable service and data-driven operations.
- 03
Sort at source
Separation before materials are contaminated or lose value.
- 04
Control the flow
Processes and data make material flows predictable, compliant and valuable.
The back end
Strong infrastructure is developing in Poland.
- 05
Create more value
Better-separated material enables higher recovery across the chain.
- 06
Scale the system
We replicate the operating model across customers, locations and business lines.
- 07
Build the platform
Organic growth and selective consolidation build a circular-economy platform in Poland.
The moat is not the truck. Our system is.Processes. Data. Compliance. Relationships.
The back end is being built. Our advantage is what enters it.We focus on delivering the best possible input into that system.
The market
Large, fragmented and underperforming.

Poland has a large and highly fragmented waste-management market. Thousands of sub-scale operators leave room for operational improvement and, over time, consolidation. The 18.34% municipal recycling rate recorded in 2024 shows the distance between Poland's circular-economy ambitions and current outcomes — and that gap is an operational gap before it is a technological one.
The problem
The system between generation and recovery is broken.
- 01Fragmented waste collection across thousands of small operators.
- 02Inconsistent operational execution and no standardised routines.
- 03Weak source separation at the point of generation.
- 04A heavy compliance and documentation burden (BDO/KPO).
- 05Limited transparency and almost no usable operational data.
- 06Inefficient material flows and avoidable transport cost.
- 07A disconnect between waste generators and downstream recovery.
The Ambientum solution
The truck is infrastructure. The operating system is the moat.
- 01
Collection
Light, agile vehicles and movable bins reaching sites others cannot.
- 02
Separation
Source sorting as a standard, with individually identified bins.
- 03
Compliance
Audit-ready documentation maintained as daily routine.
- 04
Data
Every lift, fraction and document captured and measurable.
- 05
Relationships
Branch-specific offers built around the customer's real need.
- 06
Better material flow
Cleaner fractions, higher recovery value, less waste of effort.
- Operational manuals
- Standardised processes
- KPI-driven management
- Audit-ready compliance
- Tender readiness
- Technology-enabled logistics
- Customer relationships
- Data and material-flow improvement
Business model & scalability
Build it once. Repeat it everywhere.
The model is a repeatable operating system that can scale across customers, vehicles, locations and — in time — acquisitions. Each new route or city inherits the same manuals, KPIs and compliance routines instead of being rebuilt from scratch.
- Recurring customer revenue from contracted collection.
- Improved unit economics through operational discipline.
- Asset-backed operations with tangible vehicle and hub value.
- Standardised processes that transfer to new crews and cities.
- Expansion into adjacent circular-economy activities.
- Participation in the consolidation of a fragmented market.
These are targets and future ambitions, not current performance. Projections are planning assumptions, not guarantees.
Why Ambientum
Nine differentiators competitors would have to write, not buy.
Nordic operating experience
Standards imported from a mature market, applied in Poland.
Operational discipline
Written routines, enforced daily, not improvised per job.
Tech-enabled logistics
Ordering, routing, traceability and billing in one flow.
Audit-ready compliance
Documentation maintained continuously, not before inspections.
Standardised operating system
A playbook that transfers to new cities and partners.
Customer relationships
Branch-adapted offers instead of a generic price list.
Data
Operational evidence that supports tenders and pricing.
Agility
Same-hour response where incumbents need two to three days.
Investor opportunity
A contractor sells collection capacity. We build the flow it runs on.
A conventional waste contractor owns trucks and sells collection capacity. Ambientum aims to build a repeatable operating system that makes the entire upstream flow more predictable, measurable and valuable — which is a different, and more defensible, kind of business.
Discuss the opportunityRoad map
Twelve quarters, milestone by milestone.
Sequenced, not simultaneous: prove the operating model, replicate it across customers, routes and vehicles, scale geographically into larger enterprise and municipal contracts, then expand value capture across the material flow. Recycling centres, AI sorting, franchising, R&D and acquisitions are later extensions of the same model — not businesses we build today.
The current €300K pre-seed funds the Prove stage only: the Warsaw operating model, customer acquisition, retention, unit economics and operating discipline. Replicate, Scale and Expand are later-stage ambitions dependent on additional capital and on the results of the stage before them.

Q9 – Q10
Scale- Split-compartment recycler acquired
- Franchise trial initiated, first municipal contracts
- A-round, cranes in Łódź and Poznań
Q11 – Q12
Expand- AI sorting development, R&D department launched
- COO recruited
- Expansion: Gdańsk, Kraków, Wrocław, Białystok
Growth strategy
From one proven route to an operating platform.
- 01
Prove the operating model
Run the full system in Warsaw and document it.
- 02
Scale organically
Add customers and vehicles against a proven playbook.
- 03
Build density
Cluster routes so each additional stop costs less to serve.
- 04
Expand capabilities
Own recycling hubs and adjacent circular services.
- 05
Participate in consolidation
Absorb sub-scale operators into the system.
The ambition is not to become another collection contractor. It is to build a scalable operating platform inside Poland's fragmented waste and circular-economy market.
Our vision is grand. Our financials are survival.
